Executive summary

  • Situation. LBJ approved Ladder B pricing (Aug 19 call): Serum $135, Soufflé $155, Crème $115, Lotion $95, Ritual Set $425. This run uses Vitelle finished-product packaging (Invoice #39881) — no gallon sourcing, no repackaging. This models the real margins at the real cost basis.
  • Margins are healthy at the real basis. Landed costs run $31.81–$32.66/unit (mfg + Vitelle box/pump + inbound ship). Ladder B gross margins: 65.8–79.5%. After Carrie's 15% commission, Sonolusso still keeps 41–57%; at 20%, 36–52%. Nothing goes negative.
  • The Ritual Set is the engine. $425 set at $128.93 landed = 69.7% gross, $273 contribution. Even with 15% commission it keeps $209 (49%); at 20%, $188 (44%).
  • One price is still too hot — but it's moot. The $220 Founder-Ask serum was ~2.3× Ever's $94 and above Tata Harper's $132. Ladder B (approved) is the defensible launch price; climb as social proof accrues.
  • The real constraint is volume, not price. With $8,388/yr fixed costs, $50K net = ~59 singles or ~18 Ritual Sets per month at DTC (after 15% commission: ~76 singles or ~23 sets). Roughly one sale a day. That's a marketing problem — content, ambassadors, a conversion quiz (§14).

01Is 50% margin the right target? No.

Margin % and "$50K profit" are two different things — and treating margin as the goal will make you underprice.

Margin % answers one question

"How much of each sale do I keep?" It's a ratio. You can run a 95% margin and make $0 (sell nothing), or a 40% margin and make $200K (sell a lot). Margin never tells you whether you hit a dollar goal.

$50K profit is an absolute outcome

Contribution $ per unit × units sold − fixed costs.

With landed costs of $31.81–$32.66/unit and Ladder B retail, gross margin lands at 65.8–79.5%. 50% isn't a target you aim up at — it's a floor you'd have to work hard to fall below, even after commissions.

The three numbers that should drive pricing
  1. Contribution $ per unit — dollars toward $50K per sale.
  2. Units/month to hit $50K — is it realistic for your channels?
  3. Margin % as a guardrail (keep it ≥ ~70%) so you have room for wholesale, ambassador commissions, bundle discounts, and ad spend — not as the goal.
